Clients Overview
Cocoa is a premium cake brand based in Mumbai, India, operating through multiple franchise outlets. Known for high-quality cakes, pastries, donuts, and macarons, Cocoa relied on a central bakery to supply inventory to its franchise network. Maintaining brand consistency, operational efficiency, and product freshness across locations was critical to delivering a premium customer experience.
The Challenge
Order management between the central bakery and multiple franchise outlets was largely manual, handled through calls and WhatsApp messages. This made tracking orders, customised cakes, expiry dates, and wastage increasingly difficult. Critical details were easy to miss in daily operations, especially advance orders for custom cakes, leading to inefficiencies, errors, and avoidable losses across the supply chain.
What we delivered?
We designed and developed an iPad-only internal application tailored for franchise and bakery operations. The app enabled franchisees to place advance orders, inward stock using barcode scanning, and flag damaged items instantly. It doubled as a POS system, allowing franchises to take customer orders and process billing seamlessly. Custom cake orders received special focus, with automated reminders ensuring they were baked and delivered on time. A shelf-life tracking module prevented expired products from being sold, protecting quality standards. For the parent bakery, we built a production module to view incoming orders, track baking status, and manage dispatch accurately. Barcode-based delivery ensured correct inwarding at each outlet.
Impact and Results
The solution brought structure and clarity to daily operations across franchises. Custom cake orders were no longer missed, inventory tracking became reliable, and expiry-related losses were significantly reduced. Centralised visibility helped the parent bakery plan production efficiently, while franchise teams benefited from faster ordering, smoother billing, and improved customer management within a single system.
Beyond Launch
Binarycorp launched and supported Cocoa Sync for over three years, ensuring stability, enhancements, and operational reliability as the brand scaled. Following this period, Cocoa pivoted from a cake-focused business to a café chain, after which the application was phased out. The product, however, remains a strong example of process-driven, operations-first internal software.
